Price your hour before you spend it.

Pick one recurring task you do out of habit. Write down two numbers: what it would cost to have someone else do it, and what one of your best hours is worth to the business. Then ask which number you’d rather be spending.

Before the next task lands in your lap by default, run it through four questions.

What is this hour actually worth? Put a rough number on your best hours.

Could someone else do this 80 percent as well? Not perfectly. Well enough.

Is this genuinely only-me work? Some things really do need the founder. Protect those.

What am I not doing while I do this?
That’s the real price.

The kindest version of the conversation is the early one.

If you’re already rehearsing it in your head, you’ve already had it. You just haven’t shared it with the person who deserves to hear it.

Pick one conversation you’ve been postponing. Then write three sentences: What you’ve noticed, what you think it means, and what you’d like to discuss together. You don’t have to know how the whole conversation will go. You just have to be willing to start it.
