In AI, the product is no longer the barrier to entry.
Technology moves too fast to be a moat. What doesn't move as fast? Trust, context, and the ability to reach people before anyone else does.
Three ideas worth keeping.
The last 20% is where defensibility lives. The first 80% of any AI product is fast and cheap to build. What's hard to replicate comes after: reliability in production, contextual learning, regulatory compliance. And that can only be built with customers, not before them.
Distribution is the product strategy. Whoever controls where and how users encounter AI controls the terms of the game. The model can be the same for everyone. The channel cannot.
In consumer AI, brand is the moat. People don't choose the best model. They choose the one that feels familiar, the same way they choose Nike shoes: not because they run faster, but because someone wearing them looked cool. Technical capability is the minimum. Perception is the differentiator.
