Building a top performer benchmark sounds complicated. It isn't.

Three steps:

• Identify your top performers in a critical role. Not the loudest, not the most senior, the highest measurable performers.
• Have them complete the same assessment your future candidates will. Their results will become your benchmark.
• Compare every new candidate against the benchmark. Hire the ones who match. Coach the ones who don't, if you hire them anyway.

That's the whole method.

The reason most companies don't do it isn't complexity. It's that they've never been shown a system this simple.

Once you have a benchmark, hiring stops being a guessing game and becomes a comparison exercise.

Most leadership feedback is too vague to act on.

Here are five questions we use in Leadership 360 that consistently surface useful, specific feedback:

• What's one thing this leader does that helps you do your best work?
• What's one thing they do that gets in the way?
• When was the last time they changed their mind in front of the team?
• How do they handle disagreement?
• What would you want more of from them in the next 90 days?

The questions matter less than the structure: anonymous, specific, and behavior-based.

Vague feedback gives vague results. Specific feedback gives leaders something to actually work on.
